Turn the project into a simple scorecard the client can understand. Capture proof during the pilot, not just at the end

Do not wait until the final call to figure out what happened. Each week, feed Claude your notes, metrics, screenshots, call recaps, and team observations. Make the final meeting a decision meeting, not a recap meeting

If the final call is just a walkthrough of what happened, the buyer leaves with more to think about but no pressure to decide. Use the expansion brief to force a cleaner conversation: continue, expand, narrow, or stop. That is how the pilot becomes a commercial turning point instead of a polite case study you paid to produce for yourself.

What changes

Pilots stop ending in fuzzy 'this was great, let's stay in touch' language. The agency leaves with a clearer yes, no, or scoped next phase. Expansion rates improve because the buyer is being guided toward a decision with evidence instead of being asked to invent the next step alone.

Buyers are curious, but cautious.

They want a low-risk entry point.

A pilot.

A proof of concept.

A short sprint.

Something that feels reversible.

No issue there.

The issue comes after.

The agency delivers the pilot.

People like it.

A few useful things happen.

The final call sounds positive.

Then the project ends and the bigger engagement somehow never fully materializes.

That is one of the more annoying ways to lose.

Because the agency did not fail.

It just failed to convert the learning into a decision.

The real problem

Most agencies treat pilots like delivery projects.

They should treat them like commercial bridges.

That means the pilot does not just need a scope.

It needs a built-in expansion logic.

What exactly is this pilot supposed to prove?

What evidence would justify phase two?

What would the buyer need to see to feel confident rolling it out more widely?

What should the agency be capturing every week so the final recommendation is obvious instead of improvised?

If those answers are missing, the end of the pilot gets mushy fast.

Why this matters now

A lot of current AI buying behavior looks like this:

  • start small
  • test quickly
  • avoid long commitments
  • look for one visible win first

That makes pilots a very common front door for agencies right now.

But a front door is only useful if it actually opens into the rest of the house.

A pilot should not end with 'interesting results.' It should end with a cleaner commercial decision than the client could have made before the pilot started.

This is the move a lot of teams skip.

Do not walk into the closing call hoping the buyer will figure out the next step in real time.

Bring the next step with you.

A good expansion brief should show:

  • what the pilot proved
  • what it did not fully prove yet
  • what business or operational value already exists
  • what needs to happen next to capture the larger upside
  • why delaying phase two creates drag or wastes momentum

That is not pushy.

It is useful.

Step 5: Force a real decision

The final meeting should not just be a pleasant recap.

It should be a decision meeting.

Continue.

Expand.

Narrow.

Stop.

Those are all valid outcomes.

But "we'll think about it" is usually what happens when the agency let the pilot end in narrative fog.

What changes after this is live

First, the team scopes pilots more intelligently because they know the pilot has to answer a commercial question, not just ship a technical test.

Second, buyers get a much clearer sense of what success means before the work starts.

That reduces the number of polite-but-inconclusive endings.

The honest caveat

Not every pilot should convert.

Some should die.

That is fine.

The goal is not to force expansion where the fit is weak.

The goal is to stop good pilots from dying because nobody translated the learning into a commercial next step.

A lot of agencies are already good at selling the pilot.

The higher-leverage skill now is selling what the pilot should lead to.
